What We Do

Fortestra specializes in four disciplines that organizations consistently underinvest in, until the cost of not having them becomes impossible to ignore. Change Management. Configuration Management. Data Management. Quality Assurance. We work across all four because in most organizations, they are not separate problems. They are the same problem viewed from different angles.

The Four Disciplines

Most organizations have heard of all four. Few have them working well at the same time. Here is what each one actually means, and what it costs when it is missing.

Change Management

What It Is:

The structured discipline of preparing people, not just systems, for organizational change. The difference between a new process that gets adopted and one that gets worked around the moment the consultant leaves.

Where organizations get it wrong...

Most organizations treat change management as communication: send an email, hold a town hall, update the org chart. What they skip is the harder work: understanding where resistance lives before it surfaces, equipping managers to carry the message credibly, and building the reinforcement structures that keep new behaviors in place after rollout energy fades.

What Fortestra Does: Change Management

We apply a research-backed framework that identifies exactly where adoption breaks down at the individual level, whether it is a gap in awareness, commitment, knowledge, capability, or reinforcement. We diagnose the specific barrier and address it directly.

What This Looks Like in Practice

  • A readiness assessment that measures where your staff actually are, not where leadership assumes they are.
  • A structured plan that tells each stakeholder group what they need to know, when, and from whom.
  • Manager enablement tools so supervisors can answer staff questions confidently.
  • Reinforcement mechanisms built into the workflow so adoption does not depend on ongoing reminders.

Configuration Management

What It Is:

The discipline of controlling the state of your organization’s critical assets, including policies, procedures, systems, and records, so that you always know exactly what version is current, who approved it, and where to find it.

Where organizations get it wrong...

The most common failure: documentation that exists but is not controlled. Policies with no review dates. Procedures updated informally and never formally revised. Multiple versions of the same document circulating across departments with no single source of truth.

What Fortestra Does: Configuration Management

We bring 20+ years of configuration management experience to your documentation and change control needs. We assess your current state, identify where version control is breaking down, and build the governance structures, including naming conventions, review schedules, approval workflows, and audit trails, that keep your documentation reliable and defensible.

What This Looks Like in Practice

  • A complete picture of what documents and controlled records exist, their version status, and where the gaps are.
  • A practical document control system your team can operate.
  • A change review cadence that prevents unauthorized revisions from circulating.
  • Auditable records that demonstrate compliance to examiners, funders, and accreditation bodies.

Data Management

What It Is:

The set of policies, processes, and governance structures that determine how your organization collects, stores, accesses, protects, and uses its information. The foundation of every reliable report, every clean audit, and every informed decision.

Where organizations get it wrong...

Data problems are rarely technology problems. They are governance problems. Data sits in the wrong places, owned by no one, with inconsistent definitions across departments. One team’s “active member” is another team’s “enrolled participant.” Reports from the same source tell different stories.

What Fortestra Does: Data Management

We build the governance layer that makes data reliable: clear ownership, defined data standards, access controls, retention schedules, and the policies that govern how sensitive information is handled and protected. We do not implement technology or configure systems. We build the governance foundation that makes whatever technology you already have function correctly.

What This Looks Like in Practice

  • A data governance policy that defines who owns what data and what the standards are.
  • An access control framework that ensures sensitive information reaches only the people who need it.
  • A data retention and disposal schedule that keeps your organization compliant.
  • The policies your team needs to handle data consistently, regardless of who is in the office.

Quality Assurance

What It Is:

The discipline of building systematic checks into how work gets done so errors are identified before they reach the end of the process, standards are applied consistently across staff and departments, and the organization can demonstrate its own quality to anyone who asks.

Where organizations get it wrong...

Quality is treated as a review step at the end rather than a discipline embedded throughout the work. When something goes wrong, whether an audit finding, a service failure, or a compliance gap, the response is usually to add a checklist. Checklists without governance do not hold.

What Fortestra Does: Quality Assurance

Using Lean Six Sigma methodology, we identify where quality is failing, including where variation is highest, where rework is most frequent, and where standards are unclear, and build the frameworks, checkpoints, and accountability structures that make quality a property of the process, not an afterthought at the end of it.

What This Looks Like in Practice

  • A process map showing exactly where quality breaks down in your current workflow.
  • Clear, measurable quality standards for each step.
  • A lightweight audit cadence that catches issues before they compound.
  • Improvement recommendations prioritized by impact and by your team’s real capacity to act on them.

Engagements built around outcomes, not hours.

Every Fortestra engagement is scoped to deliver a defined result. Before any work begins, we agree on what the engagement produces, what the deliverables are, and what your team walks away with. Every engagement ends the same way: your organization has a working system, not a document that collects dust.

The scope of each engagement is determined by what your situation actually calls for.

No two organizations are identical, and no engagement is templated to fit one.

You need a clear, honest picture of where you stand.

Something is not functioning the way it should, and leadership does not have a reliable outside view of the real gap. Before you invest in a solution, you need an accurate diagnosis.

This is the right fit if...
  • You are approaching an audit, accreditation visit, examination, or funder review and want an honest assessment before it arrives.
  • You have a specific process, workflow, or operational area that is underperforming and want a structured diagnosis and improvement plan.
  • You want to understand your team’s actual readiness for a change before committing to a full rollout.
  • You need a governance, compliance, or risk assessment and are not yet sure of the full scope.

You need a program, a plan, or a governance structure built.

The gaps are known. What is missing is the architecture to close them and keep them closed.

This is the right fit if...
  • You need a complete compliance program built from the ground up, including the calendar, templates, evidence checklists, and governance structure to sustain it year-round.
  • You have a major transformation or technology rollout underway and need a structured plan your leadership presents to a governing board or regulator.
  • You want to stress-test your leadership team’s incident response before a real incident forces the test.
  • You are managing cross-border data obligations, AI governance requirements, or accessibility remediation and need a structured plan with clear accountability.

You need someone in your corner, on an ongoing basis.

Your organization is not navigating one discrete problem. You are managing a portfolio of ongoing compliance obligations, active change initiatives, and governance decisions.

This is the right fit if...
  • You have been in pilot for months and have not been able to get a major initiative to production.
  • You are implementing a significant change and need governance architecture that ensures adoption, not just deployment.
  • You need a senior advisor available on a defined, ongoing basis to support governance decisions, board preparation, and compliance monitoring.
  • Multiple active workstreams are running simultaneously and need advisory counsel that connects across all of them, not in isolation.

If you are not sure which description fits your organization’s situation, that is exactly what the inquiry process is for. We will assess what you are navigating and recommend the right scope, or tell you directly if a different type of firm would serve you better.

How We Work

Every engagement starts with a direct conversation. Not a pitch. Not a proposal before we understand what you need. A real conversation about where your organization is, what is not working the way it should, and whether Fortestra is the right fit. We turn down engagements that are not a good match, which means the ones we take on, we take seriously.

What every engagement looks like.

The shape of the work varies by engagement type and scope. The structure does not.

Discovery Call

Before any engagement begins, we have a focused 30-minute conversation. You describe what is happening in your organization, what prompted you to look for outside help, and what a good outcome looks like. We ask direct questions. We tell you honestly whether your situation is within Fortestra’s scope and which type of engagement fits. This call is complimentary. It is not a pitch. It is a screening in both directions.

Scoping & Agreement

If the discovery call confirms a good fit, we define the engagement. This means agreeing on the specific scope: what is in, what is out, and what will be produced. A formal Statement of Work documents the scope, deliverables, timeline, and terms before any work begins. We do not start work on handshake agreements.

Assess & Understand

Every engagement begins with structured listening: interviews with your key stakeholders, a review of your existing documentation, and a map of how your processes actually function day to day. Not how they are documented. The gap between those two things is almost always where the problem lives.

Build & Design

This is where the engagement’s deliverables take shape. Depending on the type, this means building the compliance program architecture, designing the process improvement, developing the governance framework, or producing the roadmap and evidence model. All of it is built specifically for your organization.

Transfer & Close

Every engagement ends with a working session, not a document delivery. We walk your team through everything that was produced: what it is, how to use it, how to maintain it, and what to do when something comes up after the engagement closes. We do not linger. We do not create dependency.

The engagement is a partnership. Here is what we need from your side.

Fortestra engagements are designed to be efficient with your team’s time. But they are not passive.

A Named Sponsor

An executive sponsor with the authority to make decisions and approve deliverables. Not a committee. One person with a clear mandate. Without that, the work stalls at every decision point.

A Day-to-Day Contact

A designated point of contact who can coordinate access, gather documentation, and keep working sessions on schedule. Organized, responsive, and empowered to make operational decisions.

Honest Access

We can only find what we are allowed to see. If there are parts of the organization you want us to assess, we need access to the real version, not the polished one. The value of an outside assessment depends entirely on the quality of what it assesses.

Consolidated, Timely Feedback

Deliverables go through a defined revision process. We ask for one consolidated set of feedback from a single designated reviewer, not multiple separate sets of comments arriving from different stakeholders at different times. Fragmented feedback results in conflicting directions that extend timelines and reduce quality.

What you can expect from every engagement.

Remote-first delivery

All sessions are conducted virtually within a defined working window. On-site engagements are available by arrangement for organizations that require in-person facilitation.

Fixed-scope engagements

Scope, deliverables, and timeline are agreed and documented before work begins. Changes to scope are handled through a formal process, not informally and not retroactively.

One senior advisor

You work with the firm's founder on every engagement from start to finish. No junior staff. No handoffs. Consistent judgment and context throughout.

Defined revision rounds

Every deliverable includes a defined number of consolidated revision rounds per the Statement of Work. Minor factual corrections within 30 days of final delivery are included at no charge.

Privacy and discretion

Fortestra does not reference client engagements or share client information with any third party without express written permission. Full stop.

International engagements

Engagements with organizations based outside the United States are conducted remotely by default. Session scheduling accounts for time zone differences. All deliverables are produced in English. Scope, documentation, and delivery standards are identical to domestic engagements.
